I ran a undead invasion arc in the Forgotten Realms organized by the Red Wizards of Thay. They found a powerful ritual that quickly spiraled into self reinforcing cycle of undead rising up and attacking the living world. The arc ended with the the physical manifestation of death appearing.

Gobbies and dwarves? These are generally wild cat miners in various stages of going insane from either protecting their gains and/or getting food
I have found a great way to give more life to BBEG in adventures, go back to the origin of the mob. Dragons? Wealth feudal land lords who horde resources. Vampires? Much more of a post feudal Victorian lord obsessed with vain pursuits and living forever.
