I'm curious what are your thoughts.
Now the outcome:
1๏ธโฃ ~60% less time spent estimating
2๏ธโฃ More predictable delivery
3๏ธโฃ Healthier stakeholder conversations (risk is explicit, not hidden)
Key insight:
Work analysis != estimation.
Understanding the work is useful, but turning guesses into deadlines is not.
3๏ธโฃ forecast ranges with confidence levels (50%, 85%, 95%)
4๏ธโฃ different precision for roadmap vs quarter vs sprint
Instead of trying to "estimate better" they switched from deterministic thinking ("it will be done on date X") to probabilistic forecasting:
1๏ธโฃ use historical throughput
2๏ธโฃ run Monte Carlo simulations
In their data, time in review was ~2x coding time and nobody estimated it.

Because we estimate hands-on coding and ignore:
1๏ธโฃ review time
2๏ธโฃ waiting on other teams
3๏ธโฃ blocked work
4๏ธโฃ uncovered tech debt in the system
They plotted story point estimates x actual cycle time across teams.
Result: no correlation. Ones took longer than eights. Threes took 30 days. Didnโt matter.
You plan the ideal ETA.
Then reality happens: traffic, breakdowns, wrong route, ...
I just watched a great talk by Maria Chec that showed this with real engineering data.
Estimation is a waste of time.
They fail for the same reason road trips fail. ๐งต ๐
